Abstract

This note examines why enterprise traceability projects succeed or stall. We study 44 enterprise deployments between 2018 and 2025, separating each into a ledger layer and an integration layer of ERP, partner onboarding and data governance. Across the dataset, 59 percent of projects that stalled did so at ERP and partner integration rather than at the ledger, even when the chain design was sound. We present a reference integration architecture and quantify its effect across two production networks.

Supply-chain traceability is only as trustworthy as the data entering the ledger. A single corrupt or miscalibrated sensor can contaminate thousands of provenance records. We are designing an oracle validation layer that applies a lightweight ML model at the oracle aggregation point, cross-referencing sensor readings against expected ranges, neighbour-sensor readings and historical patterns before data is committed on-chain. This closes the trust gap that pure Chainlink oracle aggregation leaves open for adversarial IoT environments.

A note on risk: AI and autonomous agents on a blockchain carry unique failure modes: a misclassified signal by the ML model can trigger an unnecessary recall; an on-chain agent with broad permissions can cause irreversible state changes.
